And importantly – L2C alone doesn’t tell the full story.
In telecom, the journey doesn’t stop when the cash comes in. It continues into Assurance, where the real test begins: are the services actually working as promised?
In this post, I’ll walk through a practical, simplified view of both Lead to Cash (L2C) and Assurance, and how platforms like Salesforce, together with Microsoft Azure and Amazon Web Services, enable this end-to-end value chain.
What is Lead to Cash (L2C) and where does Assurance fit?
At its core, Lead to Cash (L2C) is the journey from identifying a potential customer (lead) to receiving payment (cash).
Assurance picks up from there – making sure the service you sold is actually delivered, performs well, and meets Service Level Agreements (SLAs).
Together, they form a closed loop: sell – deliver – bill – support – retain
The full flow typically looks like this:
- Lead Generation & Qualification
- Opportunity Management
- Quote (Configure, Price, Quote – CPQ)
- Order
- Fulfilment
- Billing
- Payment
- Assurance
1. Lead Generation & Qualification
This is where everything starts.
Campaigns, referrals, outbound efforts – all working together to generate leads. Platforms like Salesforce Sales Cloud handle this well, and tools like Marketing Cloud Account Engagement (formerly Pardot ) help nurture those leads over time.
But the real value lies in qualification – making sure only the right leads move forward.
2. Opportunity Management
Once a lead is qualified, it becomes an Opportunity (and Account).
This is where things get real – understanding customer needs, shaping solutions, and aligning expectations. It’s less about tools here and more about clarity and collaboration.
3. Quote (Configure, Price, Quote – CPQ)
This is where complexity starts to show.
Standard quoting doesn’t really cut it in telecom. You need structured product catalogs, pricing logic, bundles, dependencies – the whole lot. That’s where CPQ (Configure, Price, Quote) comes in.
Solutions like Salesforce Revenue Cloud – or more specifically what is now called Agentforce Revenue Management (previously Revenue Cloud Advanced, and before that Revenue Lifecycle Management) – support this.
But tools aside, the real challenge is product modelling:
- What are you selling?
- How is it fulfilled?
- How is it billed?
If this isn’t done right, everything downstream becomes harder than it needs to be.
4. Order & Fulfilment
Once a quote is accepted, it becomes an Order – and that’s where execution begins.
In telecom, fulfilment isn’t just about activating a new service. It covers the full lifecycle, commonly referred to as MACD (Move, Add, Change, Delete):
- Add – new service
- Change – upgrades or downgrades
- Move – relocating a service
- Delete – termination
Fulfilment typically interacts with OSS (Operational Support Systems) and multiple downstream systems.
To keep it simple, provisioning can be thought of as an example:
- Assigning phone numbers
- Activating services
- Configuring bundles
But in reality, it’s far more involved – multiple systems, orchestrated flows, and dependencies.
This is where platforms like, Microsoft Azure and Amazon Web Services (AWS) come into play, enabling scalable integrations, APIs, and orchestration. Salesforce’s Order Management capabilities can also handle a large part of the high-level orchestration.
5. Billing
Once fulfilment is done, billing kicks in.
Ideally, you want billing as close as possible to Salesforce. Why? Because that’s how you get a true end-to-end view – from lead all the way to revenue.
Solutions like Agentforce Revenue Management support this. And platforms like Certinia (formerly FinancialForce ) are a great fit for handling billing, accounting, and revenue recognition within the same ecosystem.
That said, there are perfectly valid reasons to use external billing systems – especially in telecom with complex rating, legacy systems, or regulatory needs.
The key is balance: keep the landscape as simple as possible, without forcing everything into one place.
6. Payment
Then comes payment – the moment everyone likes.
This is usually more standardized, involving integrations with payment gateways and financial systems. Still important, but typically less complex than the earlier stages.
7. Assurance (Closing the Loop)
And this is where many discussions stop – but shouldn’t.
Assurance completes the cycle.
In telecom, it ensures that once services are live, they continue to perform as expected and meet SLAs. It typically includes:
- Fault detection and resolution
- Performance monitoring
- Case (trouble ticket) management
- Customer experience management
This is essential to meet SLAs and in turn avoid customer churn.
Here’s how it typically plays out:
- OSS systems monitor services and detect anomalies
- Events are converted into incidents or cases
- Salesforce Service Cloud (Case Management) takes over
- SLA commitments are evaluated based on the customer’s service
- Mitigation actions are triggered
- The customer is kept informed throughout
All of this feeds back into Salesforce, giving you a true 360-degree view of the customer – not just what was sold, but how it’s performing.
One Platform vs Best-of-Breed?
This debate comes up in almost every implementation:
- Best-of-breed – simpler individual systems, but complex integrations
- Unified platform – better visibility and data consistency, but needs strong expertise
There’s no right answer (well I do have an opinion 🙂 ) – only what fits your business and architecture.
Final Thought
Lead to Cash (L2C) combined with Assurance is what truly defines the telecom lifecycle – from acquiring customers to delivering and sustaining services.
The real goal is to keep the landscape as simple as possible – putting as much as is justified and architecturally sound within Salesforce.
It’s an investment. Done right, it pays back with better visibility, control, and scalability.
But it’s not easy. It requires strong end-to-end understanding – not just of systems, but of the business itself.
